Partnering with an eQMS Vendor When You Sell Consulting: Referral and Delivery Model

Quality consultants already sit in the room where eQMS decisions get made. The awkward part is commercial: how you refer a platform without becoming an unpaid salesperson, and how you deliver implementation without competing with the vendor's services team.

Two jobs that should stay separate on paper
Referral. You introduce a buyer who needs software. You should know what you earn, when it pays, and what you are allowed to say. You should not be forced to discount your own advisory hours to "make the deal work."
Delivery. You configure, write SOPs, run validation, train users. That is billable work you already sell. The vendor should not treat it as a channel conflict if you are implementing their product to a documented playbook.
If those two are mixed in a handshake, you will fight over who owns the SOW when something slips.
What a clean referral model includes
- Written program terms: who is the partner of record, how long a registration lasts, what happens if the buyer was already in the vendor CRM

You need access to a sandbox, a configuration guide for first-wave apps (document control, training, deviations, CAPA, change), and the same validation package customers get with each update. You also need a named vendor contact when a tenant issue is platform, not process.
Your SOW should name:
- Intended-use workshop (Week 0)
- SOP revisions that name the electronic system
- Configuration of the agreed first wave
- Migration rule (open records plus a defined history window)
- Training records before production Approve rights
- Dress rehearsal and restore test
- Hypercare window

If the vendor requires you to sell only their stack, or withholds the validation package from partners, or treats your implementation hours as a threat, walk. Your reputation with quality directors is the asset. Software brands come and go in a 10-year QMS cycle.
